The Work

This work begins with a simple question: what is actually happening when we observe behavior, communication, participation, or relationship?

What is visible to the observer is rarely where the process begins. Behavior, communication, and participation are already downstream from something — from conditions, from the history the system carries, from what was and was not resolved before this moment arrived.

This framework proposes a way of reading that moves upstream: toward the organization of the nervous system, the conditions it is navigating, and what remains available from there.

Conditions are everything the nervous system is already navigating before any new event arrives: sensory demands, social and communicative demands, predictability, prior history, the degree to which recovery was complete.

Organization describes how the nervous system is organized under those conditions — the pattern formed by concurrent demand, activation dynamics, regulatory margin, and recovery across time.

Access is what remains available from that organization, under those conditions, at this moment. Access is not fixed. It reflects the interaction between organization and conditions across time.

Participation is what becomes observable externally — the behavior, the communication, the response. What becomes visible does not necessarily reveal where the process began, or what it cost to arrive there.

What becomes visible in behavior is part of a process already unfolding across time. The framework proposes that reading the process — not only its visible outcome — changes what becomes possible to observe, understand, and support.

Organizing what to observe

Four observational constructs

The framework proposes four constructs for reading how a nervous system is organized at any given moment. These are not claims about directly measurable neural mechanisms. They are observational categories — ways of organizing what we see, ask, and attend to.

Concurrent Demand

Everything the system is already managing before a new demand arrives. Not only what is externally visible as difficult — also what is being processed continuously without appearing as effort from the outside. A new demand reaches a system that is never starting from zero.

Activation Slope

The rate at which activation increases when a signal diverges from what the system expects. This is not a fixed property of any person or population. It describes how this system responds, under these conditions, when this signal arrives — not what any system should do in the abstract.

Regulatory Margin

The available range within which activation can increase without exceeding what the system can sustain under current conditions. Margin is not a fixed capacity. It reflects the current level of activation, concurrent demand, and how complete prior recovery was. Reading margin means reading what remains available now — not what the system can do in principle.

Recovery

Not simply whether visible distress subsided, but how completely activation resolved before the next demand arrived. When recovery is incomplete, something may remain and participate in the organization of the next cycle — a carryover that may be relevant to what margin is available before any new demand has arrived.

Reading trajectory, accumulation, and proximity

Second-order concepts

Some patterns only become visible when the four parameters are followed across time rather than read at a single moment. The framework uses three additional concepts to describe these patterns — not as mechanisms, but as ways of naming what becomes observable across the interaction of the four parameters over time.

Carryover

When recovery is incomplete, something from the previous cycle may persist and participate in the conditions of the next. The system that arrives at a new demand is not always starting from the same baseline. This construct tracks the continuity of the system across time — it is not a claim about a directly verifiable physiological mechanism.

Internal Time

The pace at which a system can integrate, process, and close a cycle — not the externally imposed rhythm of a situation. When a system's internal time differs significantly from the pace the environment assumes, what looks like slowness, resistance, or incompletion may reflect a mismatch in time rather than a deficit in capacity.

Threshold Proximity

How close the system is currently operating to the point where organized functioning begins to degrade. This is a consequence of regulatory margin narrowing — not the same thing as margin itself. Reading proximity helps explain why a response that appears disproportionate to an observable trigger may reflect accumulated history rather than a single event.

A distinction the framework holds carefully

Organization and adaptation

One of the most important distinctions the framework maintains is between what may reflect underlying organization — the relatively stable characteristics of how a nervous system processes, responds, and integrates — and what may have developed through repeated adaptation to sustained demands, mismatch, or insufficient recovery.

This distinction matters because what is observed in behavior, communication, or response does not always reveal which of these is at work. A pattern that appears to be a fixed characteristic may sometimes reflect adaptive organization developed under specific conditions. A response that appears situational may sometimes reflect something more stable.

The framework does not claim to resolve this distinction from the outside. It proposes that holding it — staying genuinely uncertain about which is which — changes what questions become worth asking, and what conditions become worth examining.

What observation can and cannot tell us

The framework as a reading lens, not a diagnostic tool

Observation, interpretation, inference, and conclusion are not equivalent. The framework can help organize observation and generate better questions — but it does not convert what is externally visible into direct access to what is occurring internally.

What can be observed

Behavior, communication, and participation as they become externally visible

Changes in what is available across different conditions or moments in time

Patterns that repeat across contexts or across time

The conditions present before and during a response

What must be inferred

The internal organization producing what is visible

Whether what appears stable reflects organization or adaptation

The degree to which prior cycles are contributing to the present moment

The relationship between what is visible and what it cost to produce it

The framework uses some concepts and vocabulary associated with polyvagal theory descriptively, without treating its stronger mechanistic or phylogenetic claims as established explanations. Where the research basis is disputed or incomplete, that distinction is made explicit.
